Harsh shifts when cold but smooth when warm – rebuild or just fluid?

I've got a 2014 Ford Explorer with about 150k km on it and the transmission has started acting weird. When I first drive off in the morning, the 1-2 shift is pretty harsh and sometimes it feels like it hesitates before engaging reverse. But once the car has been driven for maybe ten minutes, everything smooths out and shifts normally. No slipping, no check engine light, and the fluid level looks okay though it's a bit dark. A quick lube place told me I need a full rebuild which is like 8k which I definitely don't have right now. Another shop said I should try a fluid and filter change first because old fluid can cause exactly these symptoms when cold. I've been looking for a certified transmission repair Mussafah shop that will actually diagnose it instead of just quoting me a rebuild from the parking lot. Has anyone here had harsh cold shifts fixed by just changing the fluid and filter? Or am I just delaying the inevitable? Really hoping it's not as bad as the first guy said.
